The 90-Minute Agenda, Every Week

  1. Step 15 min

    Check-In

    Each person shares one personal and one business win. It gets everyone out of the day and into the room.

  2. Step 25 min

    Scorecard Review

    Each owner reads their numbers: on or off goal. No discussion. Anything off goes straight to the issues list.

  3. Step 35 min

    Priority Review

    Each quarterly Rock is on track or off track. Off track goes to the issues list.

  4. Step 45 min

    Headlines

    Customer and employee news in one sentence each. Anything that needs work goes to the issues list.

  5. Step 55 min

    To-Do List

    Last week's to-dos: done or not done. Every to-do has one owner and is due in seven days.

  6. Step 660 min

    Issues: Identify, Discuss, Solve

    Pick the top three issues. Identify the real cause, discuss briefly, and solve with a to-do that has an owner.

  7. Step 75 min

    Conclude and Rate

    Recap the new to-dos, decide what gets communicated to the team, and each person rates the meeting from 1 to 10.

The Accountability Chart

One Name in Every Seat

The accountability chart is structure, not an org chart of titles. Each seat has three to five responsibilities and exactly one person accountable for them. If two names share a seat, nobody owns it.

The Weekly Scorecard

Five to Fifteen Numbers, Each With an Owner

The scorecard is the weekly pulse: a short list of activity-based numbers, a goal for each, and the seat that owns it. It is read in five minutes. A miss is not debated in the moment; it drops to the issues list.

Rocks & Issues

Quarterly Priorities and the Issues List

Rocks are the three to seven priorities that must be done this quarter, each owned by one person and reviewed weekly as on track or off track.

The issues list is where everything that isn't working goes: scorecard misses, off-track Rocks, and problems raised in headlines. The team works it top-down with IDS, and each solved issue becomes a to-do with an owner.

  • Pick five to seven scorecard numbers and a weekly goal for each.
  • Set three to seven Rocks for the quarter, one owner each.
